I honestly don’t think Holdo felt shoehorned in the slightest.
Just wondering if there are any fan edits that have tried putting Holdo into The Force Awakens?
I know I’m not alone in thinking that her character felt very forced (no pun intended) and came out of nowhere. Like, “Who is person?” and “Why do we care about her?” and “Why haven’t we heard of her before if she and Leia are such good friends?”
So anyway, I’m wondering if anyone has looked at creating a fan edit that integrates Holdo into The Force Awakens to bridge the gap and makes her role in The Last Jedi feel more authentic?

I have considered placing Holdo in the scene of the Hosnian destruction, where only a few of the ships in the Republic fleet would escape. This change would serve several purposes, not least among them having Holdo represent the Republic and its flaws.

I think Holdo should of been Akbar. He already has an established relationship with the audience and Leia.
Can you imagine the backlash about a character named Ackbar blowing up a huge ship in a suicide attack?
Perhaps but he would have done it his way, à la Ackbar.
I don’t care about the SJWs. Admiral Ackbar was created 20 years before 9/11. Star Wars shouldn’t have to diminish their story to not anger trends.
Even then, all Ackbar means is “great”- many Muslims use the term to spread peace.
If Holdo has been Ackbar it wouldn’t have really worked. The whole point of Holdo is to be someone we don’t know and don’t trust, much like Poe, someone without an established relationship with the audience.

Interesting point, but I’d argue that suits Ackbar’s character perfectly.
From the films we don’t know much about Ackbar. He’s a talented strategist. But the moment the rebels realize the shields are still on, Ackbar immediately says “retreat”. It’s Lando who encourages them to keep fighting. Even the trap line signifies he doesn’t like to have the odds stacked against while on the offensive.
In fact, when we think of Ackbar we immediately go to the Battle of Endor. Like Poe immediately jumping to Holdo’s victory. Poe/audience has high expectations to see the leader in a commanding role, but is disappointed by their retreating. This lines up perfectly for Ackbar, who we all think is cool but know little about.
I imagine people would just hate on TLJ anyway with the claim “they ruined Ackbar”, but personally I think he’d be a better choice.
Maybe the concern could have been that he is senile, or has some other form of mental deterioration. (“Ooooo, exciting.”)

You can’t really emote or act much in that puppet, though, that’s why he and other Mon Calamari are relegated to background roles.

Yes. Could you imagine him delivering any sort of extended dialogue or exhibiting any sort of emotion on his fish face? It would be completely ridiculous.
