I like the idea of making the Skywalker Saber unstable like Kylo’s.
That would mean changing the visuals and sound of the saber during the whole movie, i don’t think that is something posible or pratical for a fan edit.

Maybe the crawl explains that Kylo Ren is searching for a rumored hidden fleet that he can use to dominate the galaxy. The Resistance learns about this and wants to stop them. The fleet becomes the macguffin.
Later in the movie, when Ren finally finds Exegol, we discover that Palpatine has returned!!
The order could go like:
Rey Training intercut with Kylo on Mustafar
Poe and Finn’s mission
The Resistance briefing - The largest fleet the Galaxy has ever known is hidden on Exegol (presumed to be abandoned), and the First Order almost has it!
Ren builds his mask again to block out the ‘calling to the light’. (If going by what Snoke said in TLJ, the Force is starting to ‘even itself out’ now that Palpatine has returned, pushing Kylo further to the light.)
Rey and Friends go to Pasanna.
Rey and Friends go to Kjimi
Ren finds Exegol and Palpatine. Palpatine seemingly recruits him.
Rey and Friends at The Death Star
Ben is redeemedetc etc
This is very rough but something like this might be able to work
Exactly my thoughts on the story; and also from initial info what I thought the film would be - after the FO and Resistance suffered losses in TLJ, rumours of a hidden fleet in unknown regions built during the height of the Empire leads Ren to search for clues on Musafar etc etc.
All mentions of Palpatine prior to Ren going to Exegol completely removed.
Race to find the fleet which will tip the balance of power makes the ticking clock nature of the film work better.

Could I please get a link for the 4Gb version? Checked out Hal’s edit recently and really liked it but I think yours might fix the few remaining issues I had (BB8 walker for one).
